The two lists that do not match
The log tells you where attention went. It does not tell you where it should have gone. That requires a second document, written from memory and deliberately not consulted against the log until both exist.
Write two lists of three.
The three things that consume most of my attention. From memory, before you reread the log.
The three things that deserve more of my attention. Also from memory.
Then compare all three documents: the two lists and the log.
Three comparisons matter.
Where the log and the first list disagree, you have a blind spot, and it is usually in the direction of underestimating routine administrative interruption and overestimating the attention consumed by the thing you find most stressful. The stressful item occupies memory disproportionately to clock time.
Where the two lists overlap, look carefully. An item appearing on both means you are already spending attention on something you also think deserves more, which sometimes means it is genuinely underserved and more often means it is the thing you use to feel productive.
Where the second list contains something absent from the log entirely, you have found the real subject of this course. It is almost never the thing you would have named as your leadership development need.
Finish with one sentence: the single distraction you will remove this week, and the date.
"Memory said the partner relationships take most of my attention. The log says 41 per cent of interruptions came from two analysts asking questions they could answer from the process note nobody has updated since January. The thing I said deserves more attention, the succession plan for Ibrahim's role, appears in the log zero times across three days."
An item appears on both your lists: it consumes most of your attention and you believe it deserves more. What is the most useful hypothesis to test first?
Your second list contains "developing the two analysts", and it appears nowhere in your three day log. What follows?
